Days 1-30 · Learn
Conduct a listening tour
Determine the ten most important relationships for success in the role: team, peers, and partners. Meet with each of them with the goal of listening, using questions like those below.
- What does the success of our relationship look like to you?
- What suggestions do you have for me in my new role?
- What do you need from me?
- What do you think my top priorities should be in this role?
Align with your next-level leader
Meet with your next-level leader to establish a shared understanding of:
- How success in the role will be measured
- Key performance expectations and priority areas of focus
- Short and long-term objectives
- Preferred communication and feedback cadence
Develop a clear understanding of stakeholder expectations, organizational priorities, and the success measures for the role.
Phase 02 · Plan
Days 31-60 · Plan
Define priorities
Identify the four highest-impact priorities for the role and establish measurable outcomes for each. For every priority, define the desired results, establish success metrics, and identify key milestones and risks.
Validate alignment
Review your priorities and success measures with your next-level leader to confirm you are aligned before committing to execution.
Establish operating rhythm
Set up the recurring meetings that will carry the work:
- Regular 1:1s with key stakeholders
- Regular 1:1s with direct reports
- Priority and feedback check-ins with your next-level leader every eight weeks
Clarify role focus
Evaluate your current responsibilities and decide what stays, what moves, and how the rest gets re-routed:
- Work that should remain part of the role
- Work that should be delegated, reassigned, or discontinued
- A transition plan for re-routing lower-value activities
Create a focused execution plan centered on the highest-value priorities, with the systems in place to support success.
Phase 03 · Execute
Days 61-90 · Execute
Lead and deliver
Apply the knowledge gained during the first sixty days to lead effectively and drive measurable progress against your priorities.
Achieve a quick win
Deliver at least one meaningful, measurable outcome that demonstrates momentum and creates real value for the team or organization.
Evaluate progress
Meet with your next-level leader to review where you stand and where to focus next:
- Performance against priorities and progress toward success metrics
- Areas of strength and development opportunities
- Adjustments needed for future focus areas
Demonstrate impact, build credibility, and establish a strong foundation for long-term success.
